"We already work with a 3PL": How to train your reps past the #1 objection

Every 3PL rep hears it. Most of them quit on it.

“We already work with a 3PL.”

It lands on the first dial. It lands after weeks of follow-up. It shows up at the end of a good call, right as your rep reaches for a next step.

Untrained reps hear “no thanks.” The reps who win business hear “tell me why you’re different.” Those are very different calls.

The gap isn’t talent. It’s reps. Repetitions. Here’s how to train your team so this objection becomes a routine they look forward to instead of a wall they bounce off.

Why is this objection different from normal sales resistance?

In most categories, “we already have a vendor” means there’s no opening. In 3PL, that logic breaks. Most shippers run more than one provider. Most have a mode, a lane, or a region their current 3PL handles poorly or not at all.

These relationships have friction baked in. Capacity tightens and a load doesn’t get covered. A peak season exposes a service gap. Rates drift. The account rep who knew the business leaves. None of that is unusual. It’s the standard shape of every 3PL relationship.

So “we already work with a 3PL” usually means: “I have someone, and switching sounds like work, and you haven’t shown me why you’re worth it yet.”

That’s a different problem than a satisfied account. And the training has to match it.

What are the three layers of the objection?

Teach your reps to listen past the surface. There are three layers under it.

Layer 1: Inertia. The shipper isn’t unhappy enough to move. The incumbent is the easy path. You beat inertia with persistence and value at every touch, not a louder pitch.

Layer 2: Risk aversion. This shipper got burned before. They onboarded a new 3PL, service slipped, and they scrambled. A rep who names that head-on converts more: “I hear you. The risk of bringing on someone new feels bigger than the upside. So let’s not move anything. Give me one lane and let me earn it.”

Layer 3: Unvoiced pain. Most shippers who say “we already have a 3PL” have a gap they won’t mention. A rep who asks the right question, tied to a specific mode, lane, or season, surfaces it in the first few minutes.

When your reps can tell which layer they’re hearing, they stop spraying the same answer at every call.

What does good actually sound like?

Generic objection training stops at frameworks. That’s not enough. Your reps need the exact words “we already work with a 3PL” in their ear often enough that the response comes out clean and natural.

Drill these three moves until they’re automatic.

  • The discovery pivot: “Makes sense, most shippers I talk to already have a 3PL. Quick question. Is there a lane or a mode where they’re stretched thin or you wish you had a backup?”
  • The risk-reframe: “I’m not trying to replace anyone. I’d rather earn one lane and prove the service before you trust me with more.”
  • Staying in the conversation: The point of this call isn’t to win the whole account today. It’s to stay close long enough to find the gap they haven’t told you about.

Reading those off a slide does nothing. Saying them out loud, against pushback, fifty times, is what makes them reflex.

Why does timing change the whole response?

There’s a real difference between hearing “we already work with a 3PL” on the first call versus the fourth. Train your reps to read it.

On the first call, it’s usually reflex. The prospect says it to everyone. The right move is curiosity, not a counterargument.

On the fourth follow-up, after your rep has been showing up with something useful, the same words mean something else. Now the shipper is telling you it would take something specific to bring on another provider. That’s the moment to ask straight: “Fair enough. What would a new 3PL have to prove before you handed over even one lane?”

Reps who’ve practiced the scenario know which call they’re on. Reps who haven’t give the same answer every time and leave value on both.
